Real-Time Delphi vs. Traditional Delphi: How to Choose

The Delphi method is not one fixed process — it's a family of designs built around the same core logic: anonymous expert input, structured feedback, iterative revision. Within that family, two formats have diverged significantly in practice: traditional multi-round Delphi and real-time Delphi. Choosing between them shapes your timeline, your data quality, and how much coordination work falls on you as the researcher.

How Traditional Multi-Round Delphi Works

In a traditional Delphi study, data collection happens in discrete rounds separated by analysis periods. Round 1 closes, the researcher compiles results, prepares a feedback summary, and distributes it to panelists. Panelists then complete Round 2, and the cycle repeats until the stopping rule is met — typically consensus above a defined threshold, or a pre-set maximum number of rounds.

This separation of rounds is not just a logistical convention — it's a design feature. The waiting period between rounds gives panelists time to reflect rather than react. It also allows the researcher to include qualitative analysis of open-ended comments in the feedback summary, which can surface reasoning that quantitative distributions alone don't capture.

How Real-Time Delphi Works

A real-time Delphi study removes the discrete round structure. Panelists access a shared platform, submit their ratings, and immediately see how their current ratings compare to the anonymous group distribution. They can revise their ratings at any point as long as the study is open. Consensus is measured at a fixed closing time rather than across predefined rounds.

The practical effect is a much faster study. What takes 6–10 weeks in a traditional three-round study can be completed in a few days in a real-time format. Panelists engage on their own schedule within the study window, and the researcher doesn't need to wait for a round to close before others can continue.

    Traditional multi-round Delphi is the stronger choice when the research question is complex enough that panelists benefit from reflection time between rounds. If your item list is long, if the domain requires significant domain knowledge to reason about carefully, or if you want to capture qualitative reasoning about why panelists hold the positions they do, a traditional format gives you more material to work with.

    It is also the better choice when your panelist population has limited digital accessibility or low availability for continuous-access tools — some expert populations (senior clinicians, regulatory officials, subject matter experts in low-bandwidth environments) are easier to engage through structured email-based rounds than through a persistent platform interface.

    Academic publishing norms also currently favour traditional Delphi methodology in some fields, particularly clinical research. If your target journal requires CREDES or ACCORD reporting, check that a real-time format will be accepted before committing to it.

    When Real-Time Delphi Fits Better

    Real-time Delphi is the stronger choice when timeline is a constraint or when the question is well-scoped enough that a few days of asynchronous deliberation is sufficient. Conference Delphi studies — designed to reach consensus among attendees during a multi-day event — are almost always real-time by necessity. Studies where panelists are digitally fluent, geographically dispersed, and time-limited benefit most from the format.

    For thesis students working to a semester deadline, real-time Delphi can make a study feasible that would otherwise be impossible to complete within the timeframe. The trade-off is a thinner qualitative record of panelist reasoning — something worth noting explicitly in the methods chapter.

    The Hybrid Approach

    Some studies combine both formats: a traditional Round 1 to surface initial positions and generate rich qualitative material, followed by a real-time Round 2 where panelists see aggregated feedback and converge. This preserves the reflective quality of the first round while accelerating the convergence phase. It's more complex to coordinate but can produce more nuanced data than either format alone.

    What Doesn't Change Between Formats

    Regardless of format, the core methodological requirements stay constant: expert definition and justification, panel size with attrition planning, consensus threshold defined in advance, and a reporting framework that matches your target audience or publication venue. The format choice affects logistics and timeline — it doesn't change what the method requires of you as a researcher.
